Design the overlap window
Pakistan is 3 hours ahead of Germany in summer (CEST) and 4 hours ahead in winter (CET). A desk working roughly noon to 9 p.m. Pakistan time covers the German working day almost completely.
Write the window into the contract. When working hours are vague, both sides end up frustrated within a month. Share the agreed window with everyone in Berlin, Munich and Hamburg who needs the desk.
Routines that work across distance
Hold one short standup inside the overlap. Ask each person for a written end-of-day update: what shipped, what is blocked, what is next. German teams value precise documentation and punctuality, so written specifications and agreed deadlines matter more than enthusiasm on calls. If you have a works council, inform it early.
Record decisions in the ticket, not in chat. A remote team that has to rebuild context from message history loses hours every week. Written records also help if the German side changes managers mid-engagement.
Reporting a German manager can act on
Ask for the same metrics you would expect from a local team: throughput, cycle time, escaped defects and hours against plan. A supplier that can't produce these is selling hours, not delivery. Ask for the report in a format your German leadership already uses.
Set up an escalation path with named contacts and response times on both the Pakistani and German sides. Pakistan has no EU adequacy decision, so GDPR transfers need Standard Contractual Clauses and a short transfer impact assessment.
Holidays, culture and continuity
Share both holiday calendars at the start: public holidays that differ by federal state and the Christmas-to-New-Year break on your side; Eid, Ramadan hours, 23 March and 14 August on ours. Plan releases around them instead of discovering them.
